Hello,
The drive in topic was coming busy and terminal locked. I tried to short pins to access terminal but accidentally short wrong pins. :(

The drive now clicks two times and spin down.
Terminal log :

When transfer ROM from patient PCB to Donor no spin up. Original PCB with original ROM on donor drive clicks twice and spin down also.

bit strange, have you double check the soldering ?
if you put donor rom on patient pcb does donor drive starts normal ?

Yes. Starts normal.
Patient ROM and PCB on donor drive makes the same behavior. (clicks two times and spin down) and fail servo in terminal.

most likely heads are gone.
